INTRODUCTION
Every organisation underwent changes according to the trends and market environment
so that they can achieve profits in continuous manner. Change management can be referred as
collective support, approaches, contribution of teams and individuals so that organisations can
modify their operations (Craighead, Ketchen Jr, and Darby, 2020). It help them in alterations of
various methods and practices which are suitable according to external and internal business
environment. This report is based on Barnacles Bay Country House Hotel which is situated in
Scottish coast. It has a sizeable restaurant, 100 en suite bedrooms, nine hole golf course and
swimming pool. It is run by a family from almost 70 years. This report will include impacts on
unplanned changes on the hotel which affect their operations. It involves various guidance for
the owner of hotel to implement various changes. Various conflicts which Rita face during the
implementation of changes are also included in this report.
MAIN BODY
TASK 1
Impacts of the emergent changes on the hotel
Business environment is very dynamic which involves constant changes on day to day
basis which have to be adopted by organisations in order to run their business smoothly. There
are various reasons of changes such as technological, environmental, social and personal changes
which creates great impact on the organisation (Nunes, Causer and Ciolkosz, 2020). Barnacles
Bay hotel face lot of challenges such as reduction in their sales, retention of employees, wastage
of resources and engagement of customers. Emergence of covid affected operations of hotel
which reduced the efficiency and productivity of the employees. People want updated health and
safety benefits which can satisfy the needs of customers from all over the world. Owner of the
hotel plans to change various operations by implementing strategies and policies which better
meet demands and requirements of the customers. To execute changes in Barnacles Bay hotel
they have implemented change model which help in smooth operations. Lewin's change model is
used so that they can implement required changes which are as follows:
Unfreeze: This stage analyse all the operation of an organisation which require changes.
It is the critical stage which involves various other activities like fostering realization of change
among the existing employees. Barnacles Bay hotel evaluate different aspects with the help of

taking reviews and feedbacks of employees regarding operations. Managers of hotel also try to
improve willingness and readiness of employees so that they can involve in the changes.
Employees try to get out of the comfort zone so that they can effectively transform their working
situation. This stage engage employees so that they can contribute in the change of operations.
Change: Actual implementation of changes takes place on this stage along with the
acceptance of the employees for the change. Barnacles Bay wants to change various operations
which are related to their safety and hygiene reasons (Pettit, Croxton and Fiksel, 2019). This
stage involves communication of strategies and policies which are formulated in order to replace
existing ones. Employees unfrozen various activities which are unable to cater the demands of
the targeted customers. Managers of hotel involves planning and decision makings for the
implementation of strategies in this stage of change model. They focus on the uncertainties and
try to implement changes so that they can attract large number of customers.
Freeze or refreezing: This stage involves stability so that employees can work properly
and smoothly. Movement of operations are carried out in this stage which help Barnacles Bay in
enhancing their profitability. This is the final and last stage of change which includes
implementation of new procedures which can be effective in satisfying the needs of customers in
best possible manner. Work environment involves various changes and new methods of working
can be introduced in hotel which assist in revenue generation and employee retention. Managers
of hotel motivate their employees by providing rewards so that they can effectively work
according to the new policies.
This change management model helped organisation in smooth operations as it assist in
implementation of required changes in an organisation (Kshetri, 2018). Barnacles Bay can easily
overcome their problems by implementing new policies which acts as a solution to the problems.
Unplanned changes can be effectively implemented so that it can satisfy the needs of employees
as well customers.
TASK 2
Guidance for the planned improved change in relation to the organisational development
approaches
It is a very important concept that is to be considered by the companies in order to do the
development in a effective manner. In order to manage operations according to the changes so

that hotel can attract large number of customers by following all the rules and regulations
regarding covid 19. Barnacles Bay hotel have to implement various organisational development
approaches so that they can improve their operations. The approaches are mentioned below:
Initial diagnosis: The first step of organisational development approach analyse all the
problems which affect their operations (Waters, 2019). Managers of hotel formulate various
strategies with the assistance of experts so that they can improve the productivity of over all
organisation. Different information and data can be gathered so that managers can understand the
reasons of the problem.
Data collection: In order to identify the related problem of hotel managers gather and
collect data from various departments. They arrange, surveys, questionnaires and interviews
which help in proper evaluation of the problem. It also helps Barnacles Bay hotel in
understanding the behaviour of their employees so that they can formulate strategies according to
them.
Data feedback: All the members of an organisation communicate regarding policies and
strategies which are formulated in the above approaches. Managers review the data so that they
identify the negative and positive aspects of hotel. They believe in recording the opinions of the
employees who are responsible to carry out changes.
Selection and formulation of intervention: At this stage various interventions are
formulated so that organisation can introduce changes which are necessary in order to carry out

according to the environment of the hotel which results in proper achievement of goals and
targets.
Implementation of intervention: organisations should implement interventions at this
stage so that they can effectively carry out changes. Barnacles Bay hotel uses various methods
like group discussions, feedbacks, written exercises and on the job design operations.
Action planning: Managers can suggest any recommendation on the basis of the
problem which are suitable for the changes. Employees of Barnacles Bay discuss problems so
that they can take responsibility in effective manner. Solutions should be formulated so that they
can effectively attract customers from all over the world.

the policies which helps in achievement of goals.
System approach: Organisations who want to implement changes in their operations
should adapt systematic procedures so that they can overcome the failures and challenges
(Queiroz, Telles and Bonilla, 2019). Managers provide rewards to their employees who work
according to the implemented changes.
Constituencies approach: It majorly focus on the demand of the customers w3hich
results in higher profitability of an organisation. It assist in adopting the current market changes
and trends.

Conflicts which Rita face issues while implementing changes
There are various problems which involved during the time of implementation due to
rigid instruction of an organisation. Manager of Barnacles Bay hotel finds problem in day to day
operations because of the implementation of changes. There are various types of conflicts which
affected the operations which are discussed as follows:
Resistance: Employees become resistance as they do not want to operate functions in
different manner (Pirabán, Guerrero and Labadie, 2019). They should work according to the
comfort zone which create negative impact in Barnacles Bay hotel. Resistance to change become
most critical challenge as it involves resources to overcome the problems.
Planning: Due to lack of proper planning, managers of hotel face problems in
implementation of the changes. Rita unable to plan proper strategies which results in lower down

the profitability of over all organisation. Formulation and communication of planning plays
important role in effective implementation of changes.
Rita used various conflict management tools in order to over the challenges. It helped
them in smooth operations which is essential in order to establish the brand image in the global
market. There are various models which are discussed below:
Accommodating: It involves analysing concerns of other before finalising strategies and
policies in an organisation. Managers of hotel should gather information and reviews of
employees so that they avoid problems and challenges during the implementation of changes.
Employee point of view matter a lot during the formulation of strategies because they are
responsible for most of the operations.
Avoiding: This model includes that management should avoid conflicts and arguments
so that they can maintain positive work environment. Managers of hotel should postpone
activities which becomes the reason of conflicts and wars. It saves lot of time which employees
waste in arguments so that they can improve their efficiency and productivity. With the help of
this conflict management model employees of hotel perform operations in cost effective manner.
Avoiding conflicts help organisation in offering best quality services to their customers which is
positive factor.
Compromising: Under this model, managers of organisation evaluate all the factors of
conflicts and listen to both the parties who are involves in conflict. This help them in providing
solution which is best suited according to the conflict which is happened in an organisation
(D'Eusanio, Zamagni and Petti, 2019). Temporary solutions are introduced by Rita so that they
can perform operations in appropriate manner by making work environment positive.
Compromising helped in listening to all the parties which eliminates partiality and discrimination
among members of an organisation.
Collaborating: The solutions which are developed in this type of model fulfil the needs
of all parties. Managers select best alternatives from number of options so that they can settle
conflict. It maintains peace and harmony in an organisation which results in healthy relationships
among employees. Collaboration results in better coordination and communication which is best
manner to perform operations. It is most common model which is used by various organisations
so that they can maintain proper flow of operations.

From the above report it can be concluded that changes are very important in order to
achieve goals and targets. Organisations may adopt various technologies and strategies which
assist them in managing their operations according to the changed environment. Adapting new
methods and procedures results in higher revenue generation. It fulfils the demands and
requirements of each and every individual and teams so that all can achieve their goals
collectively. Changes may affect the internal and external factors of the business environment
which helps in establishment of brand image in effective manner. This report include impacts of
emergent changes on an organisation. Various organisational development approaches which
help organisation in effective operations. There are various methods are models are mentioned
which assist in conflict management in this report.
