1 INTRODUCTION
1.1 Purpose of the Project Quality Management Plan
This Project Quality Management Plan (QMP) documents the necessary information required
to effectively manage quality issues from project planning to delivery. This QMP, therefore,
defines the EduStream project’s quality policies, procedures, criteria, areas of application,
and the roles, responsibilities and authorities allocated to involved stakeholders.
1.2 Objective
The objective of this QMP is to help ensure that the EduStream project is delivered in
accordance with the identified specifications, so it satisfies stakeholder requirements.
Additionally, it is intended that this QMP, and the associated procedures, will reduce the cost
of quality, by helping to avoid costly re-works, cost non-conformity, deficiencies,
unnecessary future maintenance and repair costs. In practice, this means that the quality
approach defined in this QMP aims to help ensure that the project will be completed
successfully, and in-line with identified success criteria detailed in the associated project
documentation.
Quality management for this project shall focus on project Quality Assurance (QA) and
Quality Control (QC) (including service quality from the Service Desk) and Document
Control (DC). Project QA will, therefore, be concerned with improving our joint processes.
DC will manage the documentation processes under the overarching requirements for QA.
QC is focussed on what is delivered (in line with the defined specifications and
requirements).
2 PROJECT SCOPE
The project, EduStream includes the development of a real-time streaming solution and game
server with security systems for EdMedia International Pvt Ltd. (EdMI).
The project scope will include the initiation and planning activities. These will cover the
high-level project analysis, feasibility determination, and estimation of the project costs,
schedule, and effort. The planning of the other project areas as scope, risk, stakeholder,
communication, and quality will also come under the scope. The design and development of
EduStream, testing, marketing, and deployment activities will be a part of the project scope.
3 PROJECT QUALITY OVERVIEW
3.1 Specific Roles in the Organisation
The project Quality Management Team (QMT) will be a part of EdMedia International’s
(EdMI) Project Office (PO).
The following personnel will be responsible for implementing Quality Assurance (QA)
(including DC) and Quality Control (QC) across the entire team. Contractors will be
responsible for ensuring that EdMI’s mandated QA and QC procedures are implemented
effectively, in conformance with the requirements specified in their engagement contracts.

3.3 Team Organisation and Lines of Responsibility
4 PROJECT QUALITY MANAGEMENT
4.1 General Approach
The quality system shall, in general, follow the Plan-Do-Check-Act (PDCA) approach. This
approach is characterised by set of four phases. There may be several quality issues that may
emerge in the project. The identification of these issues and problems will be done in the
planning phase. The problems and defects will be tested and verified in the second phase. The
study results will be analysed in phase three as the study phase. The execution of the
determined action will be done in the last phase. It will be a continual cycle that will provide
the ability to improve the project tasks and quality. The cycle is shown in the image below.

4.3 Project Quality Management Methodology
The quality management methodology that is to be used in the project will be based on the
guidelines that are included under the PMBoK methodology for project management. This
methodology includes quality management as one of its knowledge areas and there are
guidelines included in this section to manage the project quality.
As per the PMBoK methodology, quality management in this case will be done in a set of
four phases. The first phase will be quality planning. There will be a quality management
plan prepared in the project planning phase. The quality management methodology and
measures will be covered in this plan. The quality tools and techniques will also be listed in
the plan.

The next two steps will include quality assurance and quality control techniques. There will
be numerous verification and validation processes conducted to control and assure the project
quality. The testing processes, such as functional and non-functional testing will be carried
out. There will also be reviews and audits that will be conducted to control the quality of the
project.
The last will be the continuous improvement phase. There will be improvements made in the
project quality as per the feedback provided by the panel of reviewers. The verification and
validation will be done by the project sponsor and end-users as well. UAT test cases will be
executed and the changes will be made as per the response covered in these test cases.
5 PROJECT QUALITY STANDARDS
The following quality standards shall be applied. These standards reflect the material and
functional standards that shall be applied to all processes and systems.

6 PROJECT TESTING
The detailed project testing approach is explained in the Test Plan. However, the general
principles that are applicable to this project include the following:
Functional testing will include the verification and validation of the workflows in the
unit or the system.
Features testing will cover the testing of the specifications and their execution.
Outputs testing will determine the correctness of the outcomes.
Regression testing will test the defects resolved and their impacts on the other areas in
the project.
Performance testing will include the testing of the system performance in terms of the
response time and throughput time.
Reliability testing will validate the correctness of the information and its validity.

Load testing will test the impact of the users and the resources on the system.
Security testing will determine the security controls and their ability to protect the
information pieces.
Compatibility testing will verify and validate the compatibility of different modules
with each other and the rest of the technical components.
Usability testing will test the usability of the system in terms of the ease of usage and
incorporation of the functionalities.
Compliance of the system and its modules with the different standards and regulations
will be determined in this type of testing.
The four areas in which these testing processes will be conducted will be unit, integration,
system, and acceptance. Unit testing will test specific features and functionalities.
Integration of the different modules will be determined in the integration testing process.
System testing will include the testing of the entire system and its features followed by
acceptance testing by the end-users.
