Executive Summary
The main scope of this assignment is to deal with the change management techniques at
Corwin Corporation. This company has failed to meet up with the expectations by another
company that is Peters Company in accordance of which a change in the management
structure, communication as well as the mistakes done at the acceptance of the project is
provided below. The assignment also deals with the risk mitigation techniques of the change
in management. In the final part of the assignment, there are Completed Change Request
Form and the Change Log examples are provided in the appendices, which will help with the
proper documentation of the change management in the business.

1. Introduction
The Corwin Corporation Case Study deals with the assessment of the factors that led
the failure of the Corwin’s project. The relationship of Corwin Corporation with Peters
Company has been compromised due to the failure of the management policies of Corwin
Corporation (Hayes, 2018). A proper risk analysis was not carried out before the signing of
the contract. Moreover, the contact was a fixed-priced contract. The situation became worse
due to the lack of support from the Company’s management. This report discusses about the
reason for the failure of the project as well deals with the relevant changes that are needed in
the organizational policies as well as in the structure of the management to enhance the
successfulness of the project.
2. Change control
Change Management is said to be an organized and systematic application of tools,
knowledge as well as resources that provides key processes to the achievement of the
effective business strategy for the organizations (Doppelt, 2017). The change management is
said to be a systematic approach for the organizations that deals with the change from the
perspective of the individual level as well as of the organizational level. The control change
management has three different aspects such as adapting to change with the other
organizational factors, including the changes as well as effecting the changes.
The change control is explained as a systematic approach, which is implemented to
manage all the necessary changes that are required to a product or a system. The purpose of
this type of management is to document all the necessary changes, the services of the
products are not disrupted and the resources that are available should be efficiently used.

There are some sequence of steps, which are followed for carrying out the change
control process when the client submits a request for a change. The six-step process for the
request of the software change is provided below:
Documenting the request for a change: After a client requests a change it is properly
recorded and categorized along with the important assessments that possesses difficulty for
implementation.
Formal assessment: This step evaluates the risks as well as benefits for the implementation
of the changes. A dedicated development team will be assigned if a change request is
accepted.
Planning: The team that is responsible for the change creates the detailed analysis of the
design as well as the implementation procedure as roll back of the change will lower down
the success rate of the organization.
Designing and Testing: The team, which designs the program for a change in software also
carries out the testing of the program. If the test becomes successful then the team requests
for an approval as well as a date for the implementation of the change.
Implementation and review: The team implements the change and the client who requests for
the change reviews it for any further changes.
Final assessment: If the change is successfully implied and attracts the client then the request
for the change is closed with the approval of the client.
3. Corwin project changes identification
The changes that are to be followed by Corwin Corporation for the successfulness of
the project management plan and both the companies have approved this. The request for

change is to be properly documented within a Coordination Memo, as it is very important to
keep the trace of change (Cameron & Green, 2015).
In case of Corwin Corporation the identified project changes are stated as follows:
Project Selection: Corwin Corporation should have avoided the risk of accepting the project
from Peters Company within a short period. The company should also have avoided the non-
clearance of the stated specifications of the project (Hornstein, 2015). The company was
initially nit accepting the project but analysing only the financial benefit of the project
Corwin Corporation changed its mind and accepted the project. This is a lack of professional
project selection skills.
Staff Competencies: The engineering VP without assuming the capability of a director gave
the responsibility of the project to the project manager. This incurred a great loss of the
decision-making in the project, as the director was not capable of handling the technical
things related to the project (Cook, 2015). This needs to be changed as staff competencies
like this can hamper the project.
Support of the management: During the initial stage of the project, it was quite clear that the
management support for the project initiation and execution was not up to the mark. The
senior manager as well as the R&D director did not put any attention regarding the
requirements of the project (Lines et al., 2015). This should be avoided, as the proper
attention is very necessary for the smooth running of the project.
Planning of the project: The planning of the project should have been done after critical
assessments of the requirements and the resources that were available for the company
(Altamony et al., 2016). The project failed, as the resources were not properly defined at the
starting of the project.

4. Change impacts analysis
The project managers of both Corwin and Peters must review the proposed changes
regarding the project management techniques that would have been successful for the proper
execution of the project (Smith et al., 2016). The impact of these changes are assessed with
some factors that are considered are described below:
 The technical impact of the formulation of the product, the technical documents, the
design of the documents as well as documents of the project.
 The engineers should only perform the technical works.
 The update of the documents should be done in a regular basis.
 Regular meetings should be conducted within the companies.
 The project schedule is to be properly maintained.
 The proper documentation of the quality management work is to be done.
 The change request is to be assessed in terms of cost.
5. Proposed changes risk mitigation
Risk mitigation strategies are structured to eliminate, control or reduce the impact of
the risks that are known for understanding the risks prior to the occurrence of the risks. The
proposed risk mitigation techniques that are taken in to consideration regarding Corwin
Corporation are as follows:
Identification: The risk identification is the first and the foremost step in the risk mitigation
procedure, as without the identification of risks the possible solution could not be provided
(Ceptureanu, 2015). The management team for both the companies involved in the project
should built a risk management committee who will be specially looking for the occurrence
of any type of risk so that it can be identified beforehand and possible solutions are provide to
mitigate it easily.

Impact Assessment: Both the companies should be quite capable for the assessment of the
impact of the risks in the business which can help in the analysis of the level of risks and
mitigate them in a proper manner and effectively (Kaufman, 2017).
Develop Strategies: The management teams of both the companies should come up with
some strategies that will help the mitigation procedures of the risks to work in a real time
basis.
6. Organizational structure changes and communication
The communication during an organizational structure change is very important for
Corwin Corporation, as communication is a very important part in the flow of a business (Al-
Haddad & Kotnour, 2015). In order to enhance the changes in an organisational structure
three steps are to be critically followed:
Firstly, it should be clearly explained to the higher authority of the organization that what
type of changes are required to fulfil the determined needs of the company. This will state the
clear role of the person to whom the organization is dependant for a particular task. The
implementation of this change should be carried out by depending on the best responsible
person for the given task (Jayatilleke & Lai, 2018).
Secondly, the time should be provided for the change of the organizational structure so that
the best person or resource is utilized for the job.
Thirdly, the resources are to be critically analysed before they are implemented. The leader as
chosen for a specific task should deliver the responsibilities in a state of art manner.
Thus, communication plays a very important role in the organizational structure change of the
organization.

7. Conclusion
Thus in the above assignment it is clearly assessed about the change control
mechanism that should be adopted by Corwin Corporation to enhance the business strategy of
the company. In case of Corwin Corporation, the decision of accepting the project did not
took enough time to analyse the pros and cons of the project as well as the specifications of
the project. The primary methodology of the process was ignored totally. The project team
was also built up with incapable project members that led to the failure of the project.
Moreover, the project was accepted with many risks from an existing client, which hampered
the maintenance of the business relationship with the client. Therefore, the company should
take a brief analysis form the study above to mitigate the risks that were faced by them so that
this type of situations are not faced in the near future.
